Zero-sum training is a group fitness format where the room is treated as one entity. When any station fails to hit its target, the consequence doesn't land on the individual — it lands on the room. The whole group pays the cost together. This is the mechanic that turns a collection of solo attempts into a group that performs as one.
The term comes from game theory. In a zero-sum game, one player's gain is exactly another player's loss. Zero-sum training borrows the term but flips it: in a zero-sum group workout, the group is one player, and the opponent is the room's own collective miss. When one station fails to hit its target, the room's score goes down by exactly the cost of that miss. When all stations hit, the room's score reflects the floor — what the slowest station cost — not the ceiling of what the strongest station earned.

Where the term comes from
The phrase "zero-sum" comes from game theory, the mathematical study of strategic decision-making. In game theory, a zero-sum game is one where the total amount of any resource — points, money, advantage — is fixed. For every winner, there is a loser of equal magnitude.
Poker, in its pure form, is zero-sum: the chips you win are chips another player lost. Tennis is zero-sum. Chess is zero-sum. The defining feature is that one player's gain is exactly another player's loss — they sum to zero.
Zero-sum training borrows the term but applies it to a different structure. In a zero-sum group workout, the group is one player. The opponent isn't another group — it's the room's own collective performance. The room can win the round (everyone hits their targets, no consequences, room's score is zero owed) or the room can lose the round (some stations miss, the room owes Burdens, room's score reflects what was missed). The room doesn't compete against another room. The room competes against its own capacity to perform as one.
How it works in practice
A zero-sum group training session has a few moving parts:
- Stations. A fixed number of stations, each with a defined work task and a target.
- Work phases. Short timed intervals (typically 60 seconds) during which all active stations work simultaneously.
- Targets. Each station has a measurable target — a rep count, a distance, a weight, a duration. The target is what the station needs to produce to "hit" for the round.
- Burdens. Each station has a defined Burden. If the station misses its target, the room owes the Burden. If the station hits, the room owes nothing for that station.
- The freeze. At the end of the work phase, all results lock. No late edits. The room's results are final.
- The room-owned score. The room's score for the round is the sum of its Burdens, not the sum of its hits. The room owes whatever it collectively failed to produce.
The mechanic is simple. The culture it produces is different from anything a parallel-solo format produces.
Why it's called "zero-sum" in this context
The room's score has a floor and a ceiling. The floor is "the room missed every station and owes every Burden" — the room's score is the sum of all possible Burdens. The ceiling is "every station hit and the room owes nothing" — the room's score is zero.
For most rounds, the room's score lands somewhere in between. The score reflects what the room collectively didn't accomplish together, not what any individual did or didn't do. The room's score is owned by the room, not by individuals.
This is structurally different from a parallel-solo format. In a parallel format, an individual's hit and an individual's miss don't affect each other — each athlete's score is theirs alone. In a zero-sum format, every station's result contributes to the room's collective cost. The room ends the round at the cost of its weakest station's miss, not the average of its stations.
What zero-sum training is not
Zero-sum training is not a punishment system. The format has a no-public-blame default: the room sees the cost, but the room doesn't see which station triggered it. The athlete who missed the target knows their own result. Nobody else does.
Zero-sum training is not team-relay or partner WOD. Those formats have you sharing the work across individuals. In a partner WOD, two athletes trade rounds or work simultaneously and split the score. In zero-sum training, every athlete works independently and the score is collected at the room level.
Zero-sum training is not the same as "going hard." The format doesn't demand maximum effort. It demands honest effort, with the room's accountability structure ensuring that the floor — not the ceiling — is what the room measures itself against.

The phrase "zero-sum training" is most common in group fitness contexts where the goal is collective accountability rather than individual progression. CrossFit affiliates, boutique studios, and group training facilities use variations of the format. The CCB protocol is one implementation. Others exist with different mechanics.

Zero-sum training is a tool. It does one thing well — convert individual misses into collective consequence without converting them into individual shame. The format works for facilities that have a culture problem the format can solve. It doesn't work for facilities where the format is wrong for the room.
